The Challenge

Cal AI had built a genuinely innovative product - snap a photo of any meal and instantly get AI-powered macro breakdowns. The technology was impressive and product-market fit was clear from early user data. But there was a massive gap between having a great product and building a scalable acquisition machine.

The team had no influencer infrastructure, no creator CRM, no repeatable content engine, and no systematic way to test what content formats would drive installs at scale. They needed to go from zero creator partnerships to hundreds - fast - while maintaining content quality and keeping unit economics sustainable.

The health and fitness app category is one of the most competitive on both app stores. Standing out required not just volume, but finding the right creative formats that would resonate with health-conscious audiences across TikTok and Instagram. Our Approach

We built Cal AI's entire influencer marketing infrastructure from scratch, designing every system for scale from day one.

Full-Funnel Creator Engine

We recruited and managed 500+ creators across TikTok and Instagram Reels, operating on a performance-based CPM model (pay-per-view) to align incentives. Our custom CRM and automated outreach pipeline processed 1,000+ creator leads per week, enabling us to scale the creator network rapidly without sacrificing vetting quality.

Systematic Content Testing

We developed and A/B tested 15+ content formats anchored around the "photo-to-macros" viral hook. Each format was tested across multiple creator profiles and audience segments to isolate what drove installs versus just views. Our A/B testing framework allowed us to iterate weekly, scaling winners and killing underperformers within days.

Volume at Scale

We scaled production from 0 to 1,500+ videos per month with a dedicated operations team handling content briefs, revision workflows, quality control, and creator payments. This volume was essential for algorithmic testing - the more content we published across fresh accounts, the faster we found winning formats and hooks.

Attribution and Optimization

We implemented end-to-end tracking across TikTok organic, Spark Ads, and Instagram promo codes. This data infrastructure gave us clear visibility into which creators, formats, and hooks were driving actual installs and revenue - not just vanity metrics.

Results

  • $30M+ ARR - from zero influencer marketing infrastructure to a revenue machine
  • 5M+ users acquired through creator-led content
  • 1.5B+ total views generated across all creator content
  • 250M+ views per month at peak scale
  • #1 Health & Fitness app on the App Store
  • 500+ active creators managed simultaneously
  • 1,500+ videos per month produced at peak output

Key Takeaways

Volume plus algorithmic testing at scale is the formula. Cal AI's success was not about finding one viral video or one star creator. It was about building systems that produced massive content volume, tested rigorously, and scaled winners while cutting losers quickly. The infrastructure we built - the CRM, the automated outreach, the content operations - was just as important as the creative itself.

Performance-based creator deals align incentives. By paying creators on a CPM basis rather than flat fees, we ensured that both sides were incentivized to produce content that actually performed. Creators who delivered results earned more, and the ones who didn't were naturally filtered out of the network.

The "photo-to-macros" hook was a built-in viral mechanic. Cal AI's core feature - instantly analyzing any meal from a photo - created a natural curiosity loop that worked exceptionally well in short-form video. Identifying and anchoring all content around this hook was critical to the campaign's success. For more on finding viral hooks for your app, read our guide on making mobile apps go viral.
